Job win-loss-reasons-tagged-from-deal-notes · revised 12 October 2026

Find out why you win and lose deals, from what your reps wrote

Closed deals in a period are tagged to a reason list you approve, each with the note excerpt behind the tag, and counts that reconcile. Labelled "as recorded by reps".

You might be seeing

  • Close-lost reasons are blank or "other"
  • Notes hold the real reason but nobody reads them all

No passwords, keys, card details or admin invites needed to start.

What usually happened

The real reason a deal was won or lost sits in free-text notes across hundreds of deals. Reading them takes days, and a quick summary can read a cause into a note that never stated one. Rep-recorded reasons are also biased, so the result needs an honest label.

Who it’s for: Sales or product leader who wants patterns in why deals close or are lost.

Usually starts when: A quarter ends with losses nobody can explain, or product asks what it should build next.

The result: Closed deals in a period are tagged to a reason list you approve, each tag with the note excerpt that supports it, and the counts by tag reconcile to the tagged deals. The result is labelled "as recorded by reps" and makes no causal claim.

What you get

  • The reason list and tag definitions
  • The tagged deals with excerpts
  • The counts by tag
  • The agreement results against your 40 labelled deals

Included

  • One CRM and one period of at least 60 closed deals with notes
  • A reason list you approve, with "unclear" allowed
  • A supporting excerpt per tag, or a tag of "unclear"
  • Counts by tag that reconcile to the deals
  • The same engine for cancellation reasons from tickets or cancel forms, if you ask; these are quoted separately because tickets hold more personal data

Not included

  • Contacting buyers or interviewing anyone
  • A claim about the cause of a win or loss
  • Advice on pricing or product
  • Deals without notes
  • Changing the CRM

How we know it’s done

Agreed with you before work starts. Each check produces evidence you keep.

  1. On 40 deals you labelled and held back until the run, at least 34 get your tag. The per-tag result and a most-common-tag baseline are reported, so you can see whether one common reason is doing the passing. An excerpt that does not appear in the note fails the whole test.

Evidence: The 40 deals with your tags and ours, the per-tag recall and the baseline.

  2. In a sample of 30 tags, 0 excerpts fail to support their tag, which shows a failure rate under about 10%.

Evidence: The sample with your marks.

  3. Counts by tag add up to the number of tagged deals, and "unclear" is counted separately.

    Evidence: The count table.

  4. No sentence in the report claims a cause.

Evidence: The report text checked by the automated reviewer.

Sign-off. You re-run the test yourself, check the list of severe errors and sign off in writing. Payment follows sign-off.

If it fails. If the agreed pass mark is not met, we say so, hand over the results and the failures, and do not call the output working. You do not pay for this scope; we agree whether to stop or re-quote.

When it fits, and when we stop

It fits when

  • At least 60 closed deals with written notes in the period
  • You label 40 deals before the run, and two people agree on at least 85% of 30 of them
  • A named leader approves the reason list
  • Real records are read only after a written agreement that covers how your records are processed and a separate access step you control; until then we test on invented or redacted data.

We stop and tell you if

  • Notes are mostly empty
  • Your two labellers cannot agree on the reasons
  • You want causal claims or buyer interviews run by us

What could go wrong

The job reads an export and writes a report, so there is nothing to undo.

Scroll the table sideways to read it all.

RiskHow we handle it
Rep notes are biasedThe report is labelled "as recorded by reps" and says plainly that it shows no cause.
Personal data sits in notesOnly agreed columns are shared, and excerpts are kept short.
A tag is forced onto a note that does not support it"Unclear" is allowed and counted, and unsupported excerpts fail the test.

A separate automated reviewer checks the tags, the excerpts and the counts before hand-over, and no person on our side reviews unless your agreement names one. Your named leader approves the reason list and reads the results. At launch the work is largely automated, and we say so.

How we deliver

We arrange the work and independent review, then show you the result against the agreed checks. You keep authority over your systems.

  • Agree the reason list, the definitions and the pass marks in writing
  • Receive the deal export by the agreed route
  • Tag each deal and attach the supporting excerpt, or "unclear"
  • Compare the tags with your 40 held-back labels and sample 30 excerpts
  • Independent automated review of tags, excerpts and counts
  • Hand over the report labelled as recorded by reps

This is a one-off job, not a subscription or emergency cover. We confirm eligibility, price, a start window and a delivery date before you accept, and work starts only after agreed inputs and access are in place. Nothing is sent, merged, posted or changed in your live systems by us, and an enquiry creates no charge or booking.

Need to keep it working?

Discuss tagging each new quarter's closed deals.

Ongoing work is separately scoped and quoted: no monitoring, response-time guarantee or automatic subscription is included in this job.

Mention the responsibility you need in your enquiry.

What you can check

This is a new service. We have not delivered this job for a client yet.

Other ways to get this done

  • Reading the notes yourself for a sample of 30 deals gives a quick feel before you spend anything.

Questions

Does this tell us why we really lose?

No. It shows what reps wrote. Buyer interviews often show more.

Will you contact our buyers?

No. We never contact your buyers.

Can it do cancellations too?

Yes, with tickets or cancel-form text in place of deal notes.

Send an enquiry

Send us

  • The period and roughly how many closed deals
  • The reasons you already use, if any
  • Where the reasons are written down

Later, once you agree

  • An export of closed deals with notes, or a read-only user you can revoke
  • Your labels for 40 deals, held back until the run
  • A secure handoff route agreed before any record is shared

You keep the CRM. We read an export of closed deals with their notes and return the tags. Which service reads your records is agreed in writing before any real record is shared; the entry test uses invented or redacted data, or your own provider account.
